Roof Repair vs. Replacement: How to Decide
A leak doesn't automatically mean you need a new roof, and a cheap patch on a worn-out roof just delays the bill. These are the questions we use on every Fort Wayne inspection to decide which one actually makes sense.

Quick answer
Repair if your roof is under about 15 years old and the problem is local: a few missing shingles, a flashing leak or a cracked vent boot, usually $350 to $1,800. Replace if damage is widespread, the decking is soft, or the roof is 20+ years old with curling and granule loss, typically $9,000 to $18,000 for shingles.
Option A
Roof Repair
Fixing a specific problem: replacing shingles, resealing or replacing flashing, swapping vent boots, or patching a small section.
Option B
Roof Replacement
Tearing off to the deck, replacing soft wood, and installing a new underlayment, flashing and roof system.
| Roof Repair | Roof Replacement | |
|---|---|---|
| Typical cost (Fort Wayne) | $350–$1,800 | $9,000–$18,000 (shingles) |
| Time on site | A few hours to a day | One to two days for most homes |
| Best roof age | Under ~15 years | 20+ years, or any age with widespread damage |
| Damage pattern | Isolated to one area | Spread across slopes |
| Decking | Solid | Soft, rotted or sagging |
| Permit (Allen County) | Usually not for small repairs | Required |
| Insurance | Often below the deductible | Storm damage may be covered minus deductible |
| Resale | Neutral | Positive; buyers and inspectors notice roof age |
When is a roof repair enough?
Repairs make sense when the roof as a whole still has life and the problem is contained:
- A few shingles blown off in a windstorm
- A leak at chimney, skylight or wall flashing
- A cracked rubber boot around a plumbing vent (one of the most common leaks we find)
- Damage from a fallen limb in one area
In those cases a roof repair in the $350 to $1,800 range fixes the issue without paying for a whole new roof.
When should you replace the roof?
Replacement is the better spend when problems are spread across the roof or the materials are simply worn out:
- Curling, cupping or cracked shingles on multiple slopes
- Bald spots and heavy granule buildup in gutters
- Soft or spongy decking when you walk the roof, or sagging lines
- Repeated leaks in different places
- Hail bruising across most of the roof (often an insurance claim; see storm damage repair)

What is the 25% rule for roofing?
It's a commonly cited rule of thumb: if more than about 25% of a roof needs repair or replacement within a year, replacing the whole roof is often the better choice. The idea is that patchwork across a quarter of the roof costs a big share of a new roof while leaving the rest of the old one in place.
Some contractors and insurers also refer to a 25% threshold when deciding whether a repaired area must be brought up to current code or matched across the roof. How it's applied varies by building department, policy and adjuster, so treat it as a guideline, not a law. During an inspection we estimate how much of your roof is actually affected.
Should a 20-year-old roof be replaced?
Not automatically. A well-ventilated architectural shingle roof can last 25 years or more. But at 20 years, any significant repair is worth weighing against replacement, because you may be paying to patch a roof that has only a few years left. If it's an older 3-tab roof, replacement is usually the smarter money. Our guide on how long a roof lasts covers typical lifespans in northeast Indiana.
The verdict
Repair when the roof is under about 15 years old, the damage is in one area and the decking is solid.
Replace when damage is widespread, the roof is 20+ years old and worn, decking is soft, or leaks keep coming back. If a storm caused widespread damage, check whether insurance applies before you pay out of pocket.

Questions people ask
How much does a roof repair cost in Fort Wayne?
Most repairs run about $350–$1,800 depending on the problem, roof pitch and access. Flashing and chimney work sits at the higher end.
Can I just replace half my roof?
Replacing one full slope is sometimes done after localized damage, but matching color and age is hard. If both sides are aging, a full replacement usually looks and performs better.
Do I need a permit for a roof repair?
Small repairs usually don't need one; re-roofing does. See our roofing permit guide for Allen County.
Should I file an insurance claim for a small repair?
If the repair costs less than your deductible, a claim doesn't help. For widespread storm damage, a claim may cover most of a replacement. Read how hail claims work.
